As inbox providers and ISPs tighten rules on file health and deliverability, brands must rethink not just what they send, but who they send it to. One of the most overlooked yet valuable segments? Dormant subscribers.

These are the consumers who haven’t unsubscribed but haven’t engaged either. No opens, no clicks. But dormant doesn’t mean done. When reactivation is strategic, the ROI can be significant.

What Defines a Dormant Subscriber?

Dormancy isn’t one-size-fits-all. In retail or CPG, a subscriber might be labeled dormant after 3 to 6 months of inactivity. In travel or financial services, that window could stretch to 12 months or longer.

The typical benchmark? Email subscribers who haven’t opened or clicked in 6–12 months are high-risk and, by 12+ months, are considered dormant. What’s critical is aligning your definition of dormancy to your vertical and the natural rhythm of your customer lifecycle.

Reactivated users don’t just click again. They often convert, repurchase, and re-enter the customer lifecycle with more intent. Plus, reactivation doesn’t just revive engagement metrics, it lowers acquisition costs by turning existing, dormant contacts into high-intent customers without the expense of finding new ones.

Before You Launch: Prep Your List, Segments, and Strategy

Audit and clean your list

Before launching any reengagement campaign, start with list hygiene. Validate email addresses to weed out spam traps, hard bounces, and non-existent accounts.

Dormant doesn’t always mean inactive. Some addresses may be long abandoned or invalid. Cleaning your list helps improve deliverability and keeps engagement metrics accurate.

Prioritize with propensity scoring

Not every dormant subscriber is worth pursuing. Use data-driven scoring models to rank your inactive users based on their likelihood of reengaging. Behavioral signals, past purchase history, and interaction timelines can help segment the file into tiers.

Focus first on the top deciles, those with the highest chance of coming back. For one of our clients, we achieved a 22% open rate and a 1.2% click rate by customers that were previously lapsed by ranking lapsed engagers and then only sending to the top decile. This technique minimizes risk to your sender reputation while maximizing ROI.

Separate reengagement from regular email cadence

Protect your core program performance by isolating reactivation efforts from your regular email cadence. Send from a separate IP or subdomain to safeguard deliverability. Build custom audiences that resemble your highest-engaging users, and test reactivation content with these segments before scaling.

Work with a deliverability specialist to formulate a slow warm-up of those email addresses, adding a small portion into regular mailings over a period of time and monitor carefully.

Crafting a Reactivation Series That Works

The most effective reengagement campaigns don’t rely on a single “we miss you” email. They’re thoughtfully sequenced, purpose-built experiences that guide dormant subscribers through a reactivation journey.

Start with a tight structure of no more than five emails over a 30-day window. Each message should serve a distinct role, building relevance and urgency without overwhelming the inbox. Aim for 3 to 7 days between sends, giving recipients space to engage at their own pace.

  1. The first email sets the tone. Highlight your brand’s value: what’s new, what’s trending, and what they’ve been missing.
  2. Follow that with an exclusive incentive like free shipping, early access, or a loyalty perk to re-spark interest.
  3. If there’s still no activity, the third touch should create urgency. Think: “Last chance to stay connected” or “This offer’s almost gone.”
  4. For those still on the fence, the fourth email is your chance to listen. Invite feedback or preference updates. Ask, “What can we do better?” and offer personalized content options.
  5. Finally, close with a gentle but clear off-ramp. The last message should signal a break from regularly scheduled communications, but offer an easy way to stay subscribed, perhaps with lighter frequency or tailored content.

Full removal isn’t always ideal, especially if you still want them to receive high-value messages like cart reminders or birthday offers. A softer approach, like an opt-down or “we’ll leave you alone for a while” option, keeps the door open. Messaging like “We Hate Goodbyes” works well here, reinforcing brand personality while respecting subscriber choice.

And throughout the series, don’t forget the essentials: personalize with names and behaviors, and maintain deliverability monitoring at every step.
